Launching in direct selling: start small with a pilot and scale safely
Don’t launch personalized products across your whole network at once – start with a pilot: a small, experienced team in one country, a clear model (partner shop, white label or your own product idea), trained distributors and a phrase bank of permitted statements. At Novogenia, personalized projects typically start with a pilot of 200 to 500 customers; after that, we plan capacity together – up to thousands of customers per month. In the pilot, look at what customers ask, where the process gets stuck and whether people reorder, then scale wave by wave. Income promises belong neither in the pilot nor in the scale-up.
The dress rehearsal before opening night
No theater raises the curtain for the very first time on opening night. First comes the dress rehearsal: the same stage, the same costumes, but a small audience. Every mistake spotted there costs little. On opening night, it would cost a lot.
A good launch in direct selling works exactly the same way. At Novogenia, personalized projects typically start with a pilot of 200 to 500 customers; after that, we plan capacity together – up to thousands of customers per month. In a network, the dress rehearsal matters even more than elsewhere: every distributor passes on what they have learned. An unclear process, a wrong phrase or a logistics bottleneck grows with every new distributor. In the pilot, you find it while it is still small.
This article shows you the path in three stages: a pilot with a small team, honest feedback, and then scaling.
Model first, then team
Before your pilot team gets going, decide how your customers will order and under which brand. There are three routes, and they can be combined:
| Model | How it works | What it means for the pilot |
|---|---|---|
| Partner shop | Customers order in a ready-to-use online shop; Novogenia ships the kit, analyzes the sample and delivers the products. You receive a commission on every order. | No setup fees and no lab of your own – the fastest route to real customers. It does not build a product brand of your own, though. |
| White label | Your brand on the product, packaging, report and customer portal. | The effort depends on the scope you want. Developing a food supplement formula takes one week to three months. |
| Your own product idea | Novogenia implements your own product concept. | More lead time – your own cosmetics formula, for example, takes 3 to 5 months. A pilot is especially worthwhile here. |
Young networks often start with ready-made products and switch to their own brand as they grow. So you can run the pilot through the partner shop and add your own brand later. More in Your own brand for network companies and Partner shop and logistics; which products fit is covered in Which products are a good fit.
The pilot team: small, experienced, honest
For the pilot, you don’t need your whole network, just a small group that brings three things:
- Experience: distributors who can advise and who know their customers.
- Honesty: people who tell you what is not working – not just what is going well.
- A mix: some experienced and some newer distributors. That way you can see whether training and materials also work for beginners.
Start in one country. Every country has its own rules, and Switzerland is especially strict on genetic analyses: analyses on nutrition, sport or well-being may only be ordered there by certain health professionals, and the sample is taken in their presence (Art. 34 GUMG). So plan Switzerland as a separate project; more in Law in direct selling.
Agree with the team up front on what you are testing, how long the pilot runs and how you will collect feedback – for example in regular feedback rounds.
The roadmap in seven steps
- Clarify goals and scope: In a conversation with Novogenia, you define markets, product range and model. You get a dedicated contact person, and we advise you on which route fits your structure and your compensation model.
- Choose the range: lifestyle genetic analyses, personalized food supplements, BeautyMe cosmetics – or a combination. Only non-medical analyses are sold through distributors.
- Secure the legal framework: have the compensation plan reviewed, build a phrase bank of permitted statements, clarify country rules (Social media: what distributors may say).
- Train the team: product knowledge through the free NOVO Academy, plus your own training on statements, process and compensation (Training your distributors).
- Prepare materials: pre-approved templates for posts and conversations, answers to common customer questions and – with white label, on request – samples for your distributors. Tell customers from the start that the formula is recalculated with every new production run, so its composition can change.
- Start the pilot: Real customers order, provide their saliva sample and receive their report after the analysis. The food supplements go directly to them, in a 90-day subscription with automatic reordering.
- Evaluate and decide: What works becomes standard. What gets stuck is fixed – before the network grows.
What to watch during the pilot
A pilot delivers answers, not advertising figures. These questions help you evaluate it:
| Question | How you can tell | What you do with it |
|---|---|---|
| Do customers understand the offer? | Questions customers keep asking distributors | Add to answers, templates and training |
| Does the process run smoothly? | Points where orders, saliva samples or deliveries get stuck | Simplify steps, sharpen instructions |
| Is everyone sticking to the phrase bank? | Posts and conversations under your brand name | Retrain, improve templates |
| Do customers reorder? | Who continues after the first 90-day delivery – and who doesn’t, and why | Plan the pilot so that at least one reorder falls within it |
| Does the calculation hold up? | Whether end-customer price, costs and commissions fit together | Adjust price, range or compensation |
| Do distributors feel confident? | Feedback rounds with the pilot team | Improve materials and support |
Calculating with your own numbers
In direct selling, commissions have to fit into your calculation. So work backward from the end-customer price: what is left after production, shipping and commissions? Novogenia does not publish general prices or commission rates – you learn them in a personal conversation, tailored to your business model.
For a first orientation on food supplements, the AI price calculator in our chatbot helps: it instantly gives a non-binding estimate of what a formula would roughly cost for 500 to 3,000 boxes. Our team calculates smaller quantities, down to single boxes, individually. Production starts from a single unit; the larger the quantity, the lower the price per box. Novogenia produces cosmetics from a small batch. More in Starting small: minimum order quantities and pilots.
No income promises – not even in the pilot
A typical temptation in a pilot is the screenshot: the best week of the best distributor, shared in the group chat. Don’t. Advertising must not mislead – in Germany, under Section 5(1) UWG, expressly toward consumers and other market participants, which includes the people you want to recruit as distributors. Austria (Section 2 UWG) and Switzerland (Art. 3(1)(b) UWG) likewise prohibit misleading statements. And anyone who lures new distributors mainly with earnings from recruiting is getting dangerously close to a prohibited pyramid scheme (Law in direct selling).
What to say instead:
- What the product is – and what it is not.
- How the model works: a commission on your customers’ orders, without promising rates or amounts.
- What the work involves: advising, supporting, following up.
- That results vary from person to person and nobody guarantees an income.
Figures from the pilot are learning material for you – not an advertising message for your network.
Scaling: wave by wave
If the pilot has worked, grow in waves rather than with one big bang:
- Plan capacity together: Share sales forecasts and planned campaigns with us early. At Novogenia, personalized projects grow with joint capacity planning from the pilot up to thousands of customers per month.
- Train first, then sell: Every new wave of distributors learns the phrase bank and the process before they start.
- Country by country: Reports are available in up to 18 languages. Every new country still needs its own legal review; more in Growing internationally: languages and markets.
- From partner shop to your own brand: As your network grows, you can add your own brand or your own product.
- Feedback continues: The feedback rounds from the pilot keep going – new distributors bring new questions.
Fair cooperation also needs clear contracts: partner contracts with Novogenia are open-ended and can be terminated with notice, and end customers can switch their distributor at any time.
